Before the era of the Internet of Things is coming, you need to understand these three business mode

The shift in business models in the Internet of Things era will drive the shift in business strategy.


We believe that in the face of future trends, technology companies should consider establishing an independent operation mechanism outside the existing organization; at the same time, establish a venture capital thinking, and manage the product portfolio (portfolio) model for overall service planning of different application scenarios.


In the world of the Internet of Things, technology products must be more in line with the specific individual life scenarios of users, and the business model of the technology industry will therefore undergo essential changes. We believe that the five major model shifts will drive the business strategy of the Internet of Things era:


First, from horizontal to horizontal to the vertical industry characteristics (Vertical)


The first is the market composition.


During the smartphone era, most technology vendors focused on one part of the overall value chain, such as chip or terminal manufacturing, and cross-industry horizontal pull-through through hardware sales. In this business model, many vendors compete in a single large market, trying to create their own differentiated value (such as price/performance, user experience, etc.). However, the huge business opportunities of the Internet of Things era will be scattered in many smaller vertical industries, and different industries will shape their unique needs for IoT technology. In the IoT era, a deep understanding of these needs and a customized solution will be the key to success.


According to BCG's research, by 2020, unlike the highly integrated smartphone market, the overall 2 trillion yuan of IoT business opportunities will be evenly spread across ten major vertical industries. Among them, the demand for the Internet of Things is most strong in the transportation, manufacturing and public industries (see the following figure).

Second, from Generic to use cases


The second key mode shift is that the ecosystem will be built for specific use cases.


In the smartphone era, an integrated universal platform (such as the iPhone) can be established to attract developers to build applications (such as games, education, etc.) to establish an ecosystem scale in a short period of time. However, during the Internet of Things, products and services must start from a well-defined usage scenario, avoid over-investing in hardware to make the upfront cost too high, or use excessively energy-consuming components to make the user experience poor (this is for wearable The device is especially important). As mentioned in the previous section, Fitbit, because it locks the target customer group to track the specific usage scenarios of the motion data, thus avoiding complicated calculations in hardware and investment in high-definition screens.


Third, from hardware (Hardware) to software or service (Software and service)


Because IoT solutions do not necessarily require high-performance, high-margin hardware (such as APs) compared to smartphones, the value of hardware in the IoT will gradually decrease. In the Internet of Things era, vendors must create most of their revenue through applications or services.


For example, if the iPhone 6 and FitBit Flex are used as representative products for the smartphone period and the Internet of Things period, and carefully analyze the cost components of the two products, we will find that the hardware cost of the products in two different periods is in the price. The ratio has dropped significantly from 43% to 17%, and investment has shifted significantly to software, services and even brand management (see chart below).

Fourth, from technology companies (Tech only) to cooperation with various vertical industries (Domain partnership)


In the past competitive environment of the pan-platform, leading hardware and perfecting the surrounding ecosystem are the key to success, so the technology industry itself can create market development through technology. However, in the Internet of Things era, the know-how of various industries and usage scenarios will be at the heart of creating differentiated services. Therefore, the development of the market will gradually shift from the leading of the technology industry to the mode of cooperation and win-win cooperation between the technology industry and various vertical industries.


In this model, the value creation of the technology industry lies in the establishment of technology, ecosystem and supply chain management, while vertical industry vendors can provide specific usage scenarios, brands, channels and customer base.


Fifth, from Fast follower to First mover advantage


Finally, the competitive strategy of the Internet of Things period will also change with the above four modes. During the smartphone era, market leaders will be highly threatened by lower cost followers. As of 2015, the total domestic smartphone giants (Huawei, Lenovo, Xiaomi) started to have a combined shipment with Samsung and Apple, playing a pivotal role in the global smartphone market.


Conversely, during the Internet of Things, we believe that the low-cost, fast-following competition model will no longer be strong, and will be replaced by a more significant first-mover advantage. The key is that leaders in the IoT era can create barriers to entry by accumulating user information and targeting vertical industry partnerships.


Specifically, leading manufacturers can provide customized products and services through better user information, forming a virtuous circle of strong and strong. At the same time, because of the limited number of excellent partners in each vertical industry (considering brand, channel, customer base, acceptance of technology, etc.), ICT vendors that are leading the vertical sector may have the advantage of locking in cooperation partners.


The three modes of commercial warfare in the era of Internet of Things


Combined with the above five model shifts, we believe that there are three main business models during the Internet of Things:


1. Sell hardware at a reasonable low price in a specific usage scenario:


Technology companies explore unmet user needs in specific vertical industries and design corresponding hardware based on this scenario. At the same time, the user base is quickly established through a highly competitive pricing strategy. This type of business strategy monetization model is not fundamentally different from the smartphone period, and vendors will receive revenue when the hardware is sold. The millet bracelet is a representative product of this type of strategy in China.


Second, through the data in tandem to provide services:


In addition to the sale of individual hardware, the concatenation of data will be a key application in the IoT era. For example, Children's Wisdom 360's children's smart watch records the child's action trajectory through Location based services, which provides emergency help. Unlike the previous model, this type of service will no longer only generate revenue through one-time hardware sales, but will establish a longer-lasting interaction with users.


Third, through the establishment of customer insights through data to provide related services:


While accumulating the user base, manufacturers must effectively collect user information with commercial value while respecting consumer privacy, and increase investment in computing and analysis capabilities to improve their understanding and unique perceptions of consumers. Finally, the information is created by means of services to create profits and form a virtuous circle. This type of strategy has a longer payback period, but the competitiveness will be more sustainable than the first two models. Fitbit's annual customized personal fitness coaching service, which effectively collects customer information, is representative of this model.


Enlightenment to the technology industry


The transfer of technology driven by the Internet of Things technology will bring huge business opportunities. However, BCG believes that there are three key resistances that will limit the current development potential of the technology industry in the Internet of Things:


I. Rigid organization and management: The design of the existing technology industry's organizational structure and management model focuses on the development of horizontal integration of the platform. For most companies, "scale" is still the core consideration for assessing business opportunities. Therefore, many companies will have a reserved attitude in the face of many small application scenarios and business opportunities during the Internet of Things.


Second, conflict with existing interests: the development of IoT business opportunities must have a deep understanding of the vertical industry, and then the vertical extension of services in the value chain, and these extended services will often impact existing customers (such as key component manufacturing) Businesses begin to involve specific services that interact with end customers. In the short-term interest considerations, many technology companies will be stuck with many potential business opportunities.


Third, the lack of the last one road: For technology companies, the biggest difficulty in establishing a horizontal pull-through platform to service for individual scenarios is the lack of expertise and experience for different application scenarios, and the lack of sufficient customer base to carry out The accumulation of data. Under this limitation, technology companies often only stay in the provision of hardware, and can not complete the relevant services.


We believe that in the face of three key obstacles, technology companies should consider reforms to enable core businesses and new businesses to operate under different mechanisms and organizations; core businesses can focus on operational efficiency and profit while allowing new businesses to have sufficient space.
